An <img> reports load or error and nothing in between, so a request that never answered left an unsized element at 0x0 — a chat bubble with nothing in it. A member sent the same screenshot three times and saw three empty blue pills, with the bytes stored and servable throughout (BUG-1200096283021632186). The bubble now holds a picture-sized placeholder until the image has drawn, and a 15s watchdog sends a stalled copy down the road a failed one already takes (preview -> original -> session re-plant -> a verdict with Retry). The image is no longer lazy, or the watchdog would give up on one the browser had not asked for yet; previews are tens of KB. The availability probe gives up after 10s, so a hung HEAD still ends in a verdict.
